啟動(dòng)問題
1、 No defined guidelines/agenda for kick off meeting
2、 Lack of time and pressure to start the requirement gathering work 1、 Plan for the meetings in advance and inform customer of the agenda, required time and attendees
2、 Communicate the purpose of kick-off meetings to customer and expected benefits
3、 First "pre kick-off" meeting to familiarize with customer’s top management, sharing team profile, educating them on ABC processes, sharing infrastructure issues, issue resolution mechanism, etc.
4、 Second “kick-off” meeting to involve all stakeholders from both sides. Introduce team members, share logistics e.g. seating arrangements, execution plan, schedule, milestones, processes, communication plan, customer's expectations, office access, culture etc.
1、 現(xiàn)場(chǎng)啟動(dòng)會(huì)議缺少指導(dǎo)手冊(cè)或議程安排
2、 缺少時(shí)間或缺乏緊迫感來(lái)開始收集需求 1、 提前計(jì)劃會(huì)議,并通知客戶議程安排,需要的時(shí)間和希望參加人員
2、 與客戶討論啟動(dòng)會(huì)議的意圖和希望取得的結(jié)果
3、 第一次“預(yù)啟動(dòng)會(huì)議”要熟悉客戶的高層領(lǐng)導(dǎo),介紹項(xiàng)目團(tuán)隊(duì)的大概情況,告之需求捕獲的基本過程,分析可能存在的問題,確定問題解決流程等
4、 第二次“啟動(dòng)”會(huì)議要召集兩方所有的風(fēng)險(xiǎn)承擔(dān)人。介紹項(xiàng)目團(tuán)隊(duì)成員,共享資源等。如座位安排,需求捕獲執(zhí)行計(jì)劃,進(jìn)度表,里程碑,需求捕獲的過程,交流方法,確認(rèn)客戶期望值,描述辦公室位置,文化特點(diǎn)等
